When You Have to Execute a Strategy You Disagree With

When senior leaders make decisions you fundamentally oppose, you face a leadership paradox: How do you uphold your principles while executing a call that violates them? “Emily,” a VP of HR we worked with at a global healthcare firm, faced this dilemma when her company’s CEO announced a sweeping reorganization “to achieve global alignment.” Eighteen months earlier, she’d been hired to rebuild a struggling function—recruiting strong leaders, bringing the team together around a shared purpose, and developing a strategy that became a model for other regions. Gallup finds that highly engaged teams see 18% higher productivity and 23% higher profitability. At the same time, Deloitte reports that constant change, competing priorities, and rising expectations are putting significant pressure on leaders, and about four in ten workers, managers, and executives say they “always” or “often” feel exhausted or stressed. Based on our work with senior executives (Jenny as an executive advisor and learning and development facilitator, and Kathryn as an executive and team coach), we’ve identified four strategies to help leaders maintain integrity, influence, and impact when they’re asked to execute a decision they profoundly disagree with. 1. Stabilize Yourself When a decision is made that you can’t undo, your first task isn’t to fix it—it’s to steady yourself. Leaders often skip this step, racing straight to the logistics while carrying around unprocessed frustration or guilt. Yet emotional stability is what enables strategic clarity. At first, Emily was overwhelmed by disbelief and guilt. She had personally hired most of her team, and now had to tell them that every role was being eliminated. The new structure would only support a few positions. A limited number of jobs would be posted, and each person would need to interview for a place on the redesigned team. Torn between loyalty to her people and accountability to senior leadership, she realized the reorganization would proceed regardless of her objections. Her real choice was how to show up: withdraw in frustration or make the experience better for others. “If I couldn’t change the decision,” she later said, “I could at least change how people experienced it.” That shift, from resistance to stewardship, allowed her to act with integrity and empathy, even under pressure. Stabilizing herself first created the foundation for wise action. Acceptance doesn’t mean agreement; it’s strategic realism. Leaders must step back and “get on the balcony” to see the system objectively and understand the larger patterns: What’s fact vs. my interpretation? Which parts are fixed, and where is there still room to lead? Grounding yourself emotionally before moving forward helps you focus on what you can influence rather than what you’ve lost control of. 2. Prioritize Where You Can Make an Impact Once grounded, effective leaders shift their attention from frustration to forward momentum. When everything feels uncertain, prioritization becomes an act of leadership. During those weeks, Emily made an intentional choice to direct her limited energy toward what truly mattered. She drew a clear line between what was mission-critical and what was not. She met with her direct leader to walk through the trade-offs and highlight where low-value tasks were consuming time. Together, they aligned on the work that would have the greatest impact for the reorganization. That clarity enabled her to decline late-night calls and weekend work that didn’t directly advance the reorganization or support her team. By conserving capacity for high-impact conversations and decisions, she led from steadiness rather than reactivity, maintaining both empathy and sound judgment when her team needed it most. If you are facing similar pressure, start by identifying which priorities create the most value and then communicate the implications so your manager understands where focus is needed. In conversations with the CEO and senior leadership, she reframed pushback as inquiry: “Can you please help me understand how we’ll maintain morale through the re-interview process?” That tone kept her engaged in solution-building rather than resistance. By protecting her time and attention, she also protected her credibility. Gallup’s research finds that managers are responsible for roughly 70% of the variance in team engagement, and that addressing rising manager stress and burnout is essential to improving everyday management. Prioritization isn’t about doing less—it’s about channeling your effort toward what’s essential, and doing it well. Drawing on the McKinsey Centered Leadership framework, leaders can use the following self-check to sustain focus and energy during times of challenge and change: Meaning: Am I reminding myself and my team of our “why” during demanding times? Framing: Am I turning negative self-talk into curiosity and problem-solving? Connecting: Am I fostering trust and open dialogue to sustain engagement? Engaging: Am I empowering others to take initiative amid uncertainty? Energizing: What boundary or habit will I commit to today to replenish my energy? Leaders who manage their energy intentionally model resilience for others and prevent emotional exhaustion from cascading across the organization. Maintaining steady energy allows leaders to think clearly, act purposefully, and sustain performance when it matters most. 3. Lead the Team Through Transition Once you’ve regained steadiness yourself, the next step is to help your team find theirs. Research shows that successful reorganizations balance speed with stability, combining agile, adaptive structures with consistent operating disciplines. Leaders who engage employees early, clarify accountability, and maintain consistency in messaging are up to seven times more likely to succeed. Emily couldn’t stop the reorganization, but she could shape how it unfolded and how her people experienced it. She worked with HR business partners to ensure the interview process was transparent, fair, and communicated with care. She also advocated for internal mobility options so displaced employees could remain with the company wherever possible. Her guiding question became: If this change is inevitable, how can I make it as humane as possible? By concentrating on execution quality and human impact, Emily preserved trust, reduced disruption, and modeled leadership maturity in circumstances she didn’t choose. Leaders rarely control every decision, but they always choose how to show up in the implementation. Preserve Trust During times of misalignment, trust becomes a leader’s most valuable currency. Leaders who deliver clarity and consistency earn the credibility to navigate tough transitions. Trust isn’t earned by agreeing with every decision; it’s earned through clarity, consistency, and care. That means communicating openly, following through on commitments, and showing genuine regard for those affected. Emily walked that line between transparency and loyalty carefully. She shared what she could, acknowledged what was unknown, and maintained a consistent tone and presence. She held one-on-one check-ins, offered resume support, and partnered with colleagues across the company to help displaced employees find new roles. With the CEO and senior leadership, she provided steady, factual updates, including constructively raising risks to morale while demonstrating disciplined execution. In doing so, she maintained trust on both sides: her team’s trust that she was advocating for them, and her leadership’s trust that she could deliver on her mandate. Use a clear communication cascade to reinforce that trust: Clarify what’s fixed and where teams still have influence. Keep tone, timing, and messaging consistent upward and downward. Reflect on how you can communicate openly so that you’re sharing what you know, admitting what you don’t, and ensuring fairness as you move forward. Audit your communication. Are you maintaining transparency and consistency across audiences, or favoring one at the expense of the other? Ultimately, preserving trust isn’t about perfect alignment. It’s about dependable conduct. Emily reflected on how she had grown through this experience, not by changing the decision, but by changing how she led through it. “You can disagree and still lead with grace,” she said. . . .
