One such skill that’s rarely discussed, but equally important to master, is leading one-on-one meetings. At its core, the one-on-one meeting is about having personalized interactions with your team members. Managers often set aside 10 to 30 minutes each week to meet individually with their direct reports. Think of this meeting as a strategic “timeout” that allows you to check in, align on priorities, and ensure each person has the resources necessary to do their job. Beyond the regular housekeeping items, one-on-one meetings are also a powerful way to cultivate deep connections with your team. By actively listening to their challenges and tailoring your management approach accordingly, you demonstrate that their voices matter — a catalyst for increased performance. Despite all this, it’s common for new and seasoned leaders to approach one-on-one meetings without a clear strategy, treating them as another box to check. This results in missed opportunities and unproductive conversations. To avoid this costly misstep, here are a few principles to help you prepare for, conduct, and maximize the impact of your one-on-ones. Prepare for the Meeting As an example, let’s pretend that you’re prepping for a weekly meeting with a team member, Paul. Note that while we’re using a weekly meeting in this scenario, the frequency will largely depend on the number of direct reports you’re responsible for. Someone with a larger team might choose to hold biweekly or monthly meetings and have shorter, asynchronous check-ins in between. Here’s how to prepare. 1) Set the stage. Your first task is to schedule a weekly, recurring meeting with Paul that aligns with his time commitments. For example, if he has a two-hour briefing every Monday, he will likely be preparing beforehand and drained after. Scheduling a one-on-one meeting during those times doesn’t set the stage for a thoughtful, focused conversation. Instead, meet during a less busy time when you can both enter the conversation energized. Book a private space to gather, or if you work remotely, take the meeting from a spot where you’re least likely to be interrupted. If this isn’t your first one-on-one with Paul, reviewing past meeting notes ahead of time will help you track his progress and refresh your memory on pending action items. Before the meeting, it’s also helpful to have a pen and paper ready — or a Word doc open — to write down Paul’s goals, as well as any questions or concerns that you may want to follow up on later. Conduct the Meeting With your meeting preparation complete, it’s time to implement your plan. At this stage, your goal is to remain present, communicate with clarity, ask thoughtful questions, and be an empathetic listener. You want to approach the meeting with an open mindset, ready to adapt to Paul’s needs. Let’s break down your agenda in detail: 1) Quick catch-up. Kick off the meeting by building rapport with Paul to create a sense of camaraderie. Offer positive reinforcement (“You did a great job presenting to the group last week”) or initiate a friendly conversation about life outside of work. (“You mentioned you were going camping last weekend. How was it?”) The first example acknowledges Paul’s contributions, and the second conveys your genuine interest in him as a person. It’s also a good time to align on short or long-term goals he’s expected to work towards in the following week. 3) Feedback discussion. When it comes to feedback, remember that it’s not just about what you say but how you say it. Because this meeting is recurring, focus on your key discussion points. For more severe or targeted discussions — like performance reviews or pressing issues — it’s best to hold a separate meeting. Be sure to focus any critical feedback you have on the behavior or business problem you’re discussing, rather than Paul himself. For instance, saying “You’ve been distracted and inattentive this week,” targets Paul, whereas saying, “You were late to two client meetings, and when this happens, it makes it seem like you don’t value their time,” shares a nonjudgmental observation. Next, provide clear, actionable steps he can take to improve.
