How to Lead When the Conditions for Success Suddenly Disappear

In today’s workplace, uncertainty has become the norm. Economic headwinds and a volatile stock market have been prompting companies to slash or reallocate budgets mid-course. Generative AI and other forms of automation are reshaping jobs, workflows, and enterprise priorities at a pace few leaders anticipated. At the same time, the constant drive for productivity and rapid technological advancement leaves organizations stretched thin, demanding more with fewer resources, tighter timelines, and heightened scrutiny from boards and investors. The World Economic Forum confirms that business leaders are not immune; they must respond to this heightened uncertainty with greater adaptability, coordinated action, and targeted investment. These skills are essential not only to survive today’s headwinds but also to build long-term organizational resilience. In such an environment, even the most promising initiatives can stall when the conditions that supported them no longer hold. Consider “Maria,” the SVP of marketing at a financial services firm we advised. When she launched her transformation initiative to automate manual processes, piloting AI-driven analytics and personalizing customer engagement at scale, the early momentum was undeniable. She had a clear sponsor in the chief strategy officer, a healthy budget to fund pilots, and an enthusiastic cross-functional team. Within three months, everything changed. Her executive sponsor left the company, the budget was cut in a mid-year reforecast, and new regulations weakened the business case. Maria’s original plan no longer matched reality, but the expectations for delivery remained unchanged. Leaders who succeed in these moments don’t double down on the original playbook. Instead, they do three things: They rebuild their political capital, increase resiliency, and reset expectations. Here’s how. Rebuild Political Capital McKinsey research shows that leaders who diversify their sponsorship ties and build multiple advocacy relationships develop greater resilience and long-term career capital compared to those who rely on a single champion. In the same way, bringing together a broader group of supporters makes a project less vulnerable and more likely to keep moving forward when circumstances change. Approaching sponsorship as a portfolio—diverse, balanced, and built to last—makes initiatives far less vulnerable when circumstances change. When Maria lost her chief strategy officer sponsor, she didn’t search for a single new champion. Instead, she created a coalition and built a shadow sponsor triangle: Finance for credibility, Operations for execution, and Sales for customer alignment. She held weekly one-on-one micro-briefings with each leader to ensure ongoing alignment and visibility. She also convened a small “kitchen cabinet” of peers to preview her materials and flag risks before they reached the CEO. These moves not only protected her mandate but also gave her more durable backing than one executive ever could. At the same time, Maria anticipated organizational dysfunction. She ran a pre-mortem with her team: “It’s 90 days from now, and the initiative has stalled. What happened?” Their answers, including shifting priorities, delayed approvals, and blurred ownership, guided how the team clarified decision rights and accountability. This turned dysfunction into a shared problem to solve, not a personal burden to carry. Increase Resiliency Resilient leaders don’t assume conditions will stay the same; they build systems that can absorb shocks. By grounding resilience in both practical tools and guiding questions, leaders can hardwire these principles into their systems. The goal isn’t just to withstand disruption, but to build organizational strength that endures well beyond it. There’s no single playbook for resilience. It’s built through a combination of reflection, reprioritization, and readiness. For example, Maria identified three tools that would help her address her situation. Each tool serves a different purpose and can be used independently or in any order, together forming a reinforcing loop. Maria used a “Conditions Ledger” to reassess her stalled transformation initiative. This one-page snapshot of what had been true, what had changed, the impact, and the decision required clarified that the transformation wasn’t failing but operating under different conditions. From there, she applied a Stop–Start–Scale grid to think through how to regain momentum for the initiative. The exercise prompted her to stop vanity campaigns, start work on onboarding fixes, and scale successful retention pilots, often borrowing capacity from analytics or renegotiating with vendors to stretch limited funds. Then she looked to the World Economic Forum’s resilience framework for a useful self-check. In times of uncertainty, ask yourself: Resolve: Am I clear on the purpose and prepared to protect it when conditions shift? Communication: Have I made priorities and trade-offs visible to my team and stakeholders? Agility: Can we adapt quickly if assumptions change, and have we rehearsed scenarios? Empowerment: Is my team equipped and trusted to act without waiting for top-down approval? Whether you use one or all of these tools, the goal is the same: to turn uncertainty into insight and rebuild forward momentum. Resilience isn’t a static trait. It’s a system you design, test, and strengthen over time. Reset Expectations Gallup research shows the importance of setting clear expectations with teams: Only 47% of employees strongly agree they know what’s expected of them at work, and this lack of clarity is one of the strongest predictors of disengagement and mistrust. When leaders make expectations explicit, employee engagement and performance increase significantly. Re-contracting with your team isn’t about lowering standards or ambition; it’s about creating clarity, alignment, and credibility in the face of uncertainty. It helps teams move from confusion to confidence by reestablishing what success looks like under new conditions. Leaders who skip this step of clarifying roles and responsibilities, resetting team norms, and redefining goals and success metrics risk eroding credibility and burning out their teams by holding onto outdated assumptions. A simple decision checklist, adapted from Erik Larson’s HBR article “A Checklist for Making Faster, Better Decisions” (2016), provides a practical way to structure these conversations. It’s best used as a team exercise, not a solo reflection. By discussing each question together, leaders and teams can surface assumptions, identify blind spots, and co-create alignment. This can be used quarterly or whenever major shifts occur, such as a reorganization, leadership change, or new strategic direction. Instead of yes/no questions, invite the team to discuss how clearly each element is defined or where more clarity is needed. For example: What conditions have changed, and how do they affect our priorities? What two or three paths forward seem most viable right now? What information are we missing, and how will we close that gap? What trade-offs or implications (budget, risk, customer impact) do we need to make visible? What recommendation or next step will we commit to, and when will we revisit progress? When Maria used this approach with her team, it shifted the dynamic from a stance of having to explain delays to making disciplined trade-offs. Together, they aligned on what mattered most and what could wait. The process positioned her as a thoughtful steward of resources and trust. . . . Sponsors move on. Budgets shrink. Regulations change. In today’s volatile environment, the conditions for success rarely stay static. The leaders who endure aren’t those who cling to the original design. They’re the ones who broaden their coalitions, build resiliency into their systems, and reset expectations as realities shift. Maria’s pivot from an ambitious transformation to a focused, back-to-basics marketing strategy did more than save her program. It demonstrated adaptability, reinforced her credibility, and earned her a stronger voice at the leadership table. In uncertain times, that’s the kind of leadership that endures.
